2 <br />AEF is uniquely qualified to provide this support to the City as we have the <br />knowledge of how CivicRec operates and we understand how recreation <br />departments as a WI-1010 function. Given this, the Agency has asked AEF to <br />conduct this project. <br />To support this project, AEF would conduct the following activities: <br />1. Interview key staff to identify what is working very well in ClvicRec, what <br />needs improvement and what features they are performing outside the <br />system. Meetings will be structured around topical areas such as the <br />following: <br />a. Class Registrations <br />b, Facility Reservations <br />c. League Management <br />d. Memberships and Point of Sale <br />e, Treasury (for balancing and credit card processing) <br />I. Technology <br />2. Conduct a site visit to the Zoo to review their current operations. <br />3. Conduct a detailed review of the existing software in use. AEF will need <br />log -on access to the City's sandbox onvirorunent in order to perform this <br />review. <br />4. Conduct follow-up discussions with key staff based on input received <br />during the software review stop. <br />5. Prepare a list of recommendations for the City focusing on items that can <br />be done in the short-term and those that are longer term. AEF will also <br />create a recommended timeline for these projects. <br />6. Knowing that the City has already decided it needs to implement credit <br />cards at their facilities, AEF will implement the rollout of credit card <br />processing once the recommendations are presented, <br />T AEF will also work to implement other "quick hie' items from the list of <br />recommendations. This list cannot be determined at this time, but AEF <br />will review the list with staff to ensure the right items are implemented. <br />Staffing, Timing and Professional Fees <br />At this time, I anticipate being the primary staff on this project and would act as <br />the project manager working with City and CivicRec staff on the implementation <br />project. <br />These activities are expected to start February 1, 2019, or sooner depending on <br />the timing desired by the City. AEF estimates this project will require 142 hours <br />
