City of Santa Ana _ Website Redesign & Implementation of Drupal CMS <br />360 will provide project management during the life of the project. 360 will lead the <br />planning, define tasks, develop and maintain the schedule, and manage the scope and <br />production of deliverables. <br />360 will develop an implementation plan and project schedule that will include the <br />activities required to implement the project. This will include time for adjustments to the <br />website architecture, design, technical implementation, content development, testing and <br />ultimately, the launch of the new site and marketing program. It is understood that <br />changes, adjustments and revisions are part of the process of getting the most desirable <br />website. The project schedule will be efficient, yet realistic. <br />360 will be proactive, take ownership, and consistently communicate. 360 will update <br />project documents and the schedule as changes occur. <br />At the start of the project, 360 will facilitate a project kick-off meeting with the City team <br />and selected internal City stakeholders. This meeting will review project objectives, <br />requirements, scope, preliminary schedule, approach, roles and responsibilities, and <br />other topics. <br />360 will lead weekly status meetings with the team to discuss and review project topics, <br />status, issues and upcoming activities. The weekly meetings will help keep the project on <br />track and on schedule. Project objectives and strategy will be discussed in the initial <br />meeting. Meetings will be conducted via teleconference using 360's conference call line <br />or onsite at the City depending on the topics and needs of the meeting. 360 will also be <br />available by email and phone between meetings as needed. <br />360 will provide a weekly status report that tracks tasks, deadlines and completion status. <br />The report will be direct, thorough and make prioritization management straightforward <br />and part of the weekly discussions. <br />The 360 FuIlView Communication System may be used to track project tasks in real-time. <br />360 and the City will decide which tools will be used during the planning phase (e.g.: <br />FuIlView and Microsoft Project). <br />There is no one -size -fits -all program. 360 will not assume the City s needs for the project <br />and technical environment. The City is the owner of its program. 360 will serve as a <br />partner to make the City's requirements come to life. Successful implementation will <br />require direct communication between the City and 360. The City will have access to 360 <br />resources to meet with regularly and when needed. <br />2. Evaluation <br />360 will work with the City to define the specific goals of the website redesign to set a <br />common expectation for performance. <br />Success factors will be defined, such as the following: <br />• Number of request for information forms submitted <br />• Promoting the business opportunities building awareness <br />• Attracting traffic to the site and increasing engagement? <br />Scope of Work <br />25E-19 <br />
